# Proving marketing ROI to the board

The short answer

Boards rarely ask how many leads you generated. They ask what marketing returned for the money. To answer, follow each lead from the campaign that brought it to the deal it became, and report pipeline and revenue next to cost. Keep the page to a few figures, say plainly what you cannot trace, and show the same measures every time so the trend is the story.

## What the board is really asking

Underneath, they want to know whether the money moved the business, and whether to spend more, less or the same.

### Did it bring in revenue?

Leads and clicks are a means. The board wants to see deals and what they were worth.

### Was it worth the cost?

Return is revenue set against what was spent, including the team and the tools, not only media.

### Is it getting better or worse?

A trend over several periods matters more than one month.

### What would you do with more?

Show where the next pound would go, and what you expect it to do.

## The chain you need to show

ROI for B2B is a chain with links that each can break: ad, lead, meeting, opportunity, deal. Show the whole chain, with the campaign attached at the front.

### Campaign to lead

Which campaign each lead came from. This needs the campaign to travel into your CRM with the lead.

### Lead to meeting

How many leads became a conversation. The gap shows lead quality.

### Meeting to opportunity

How many became a qualified opportunity, counted the way sales counts them.

### Opportunity to deal

What closed, what it was worth and how long it took.

Report what happened further down the chain.

A form fill is not a good lead. Cost per qualified opportunity tells the board more than cost per lead.

## A page the board will read

Spend for the period, including everything marketing cost. Pipeline created and revenue won, with the campaigns that led to them. Cost per qualified opportunity, and how it has moved. What you changed because of what the data showed. What you could not trace, and why. One decision you want from the board.

Use the same page every time. When the layout does not change, the board reads the numbers, not the format.

## Saying what you cannot know

Some of the buying journey cannot be seen: conversations, word of mouth, people who read but never filled in a form. Boards trust a report that says so more than one that claims to see everything.

Say which part of the pipeline is traced to a campaign and which is not. Keep the traced figure as your floor, and avoid presenting a guess as a measurement.

## Getting the data

The chain only works when the campaign reaches the CRM with each lead. Crank OS sets up [HubSpot ad lead tracking](/crank-os/tracking/hubspot-ad-lead-tracking) so every ad lead carries its campaign, names [the companies visiting your site](/crank-os/tracking/visitor-company-identification) even without a form, and shows meetings and qualified opportunities by campaign in the [pipeline dashboard](/crank-os/dashboards/pipeline). The [B2B page](/crank-os/b2b) gives the whole picture.

## Questions

### Which figure should I lead with?

Pipeline and revenue linked to campaigns, set against total cost. Lead counts go underneath as supporting detail.

### How do I show ROI when deals take months to close?

Show pipeline created now as an early signal, and revenue from earlier periods as the proof. Keep both on the page.

### What if sales and marketing disagree about lead quality?

Agree what counts as qualified, in writing, and count it the same way in every report.

### How much detail is too much?

If a figure does not change what the board decides, leave it out and keep it for your own review.
